Heat pump replacement means removing a heat pump that's failing, worn out or badly installed and putting in a new, properly sized system. Southeast gives homeowners across Buford and the surrounding communities a free in-home estimate and an honest answer.
Should I replace my heat pump or keep repairing it?
We don't answer that with an age rule or a percentage formula. A heat pump heats and cools, so it runs most of the year, and a unit that was installed well can outlast a newer one that was installed poorly. On a replacement estimate, our comfort consultant works through the same questions every time:
- What does the repair cost, and does it truly fix the system? A failed compressor (the pump that moves refrigerant) or a stuck reversing valve (the part that switches between heating and cooling) on an out-of-warranty unit is the classic fork in the road.
- How was it installed? Sizing, refrigerant charge, duct connections and electrical work matter more than the year on the nameplate.
- What's the overall condition, and what's likely to fail next? One worn part on an otherwise sound system is a repair. Several worn parts is a pattern.
- Is it still under warranty, and are parts available?
- Are there comfort problems a repair won't touch? Sticky summer air, a room that never warms up, noise, or backup heat strips carrying the load all winter.
- Is it sized right and matched to the ductwork?
- How long are you keeping the home, and does cash or a monthly payment matter more?
If a repair gets you reliable heating and cooling again, we'll say so and send our heat pump repair team. If the answers point toward a new system, we'll show you why. Our Learning Center guide to repair or replace walks through the same logic.
What are the signs a heat pump is near the end?
These are the situations that most often turn a repair call in Buford, Suwanee, Cumming or Gainesville into a replacement conversation:
- A major component fails out of warranty. Compressors, reversing valves and coils are the expensive parts. When one goes on a system with no coverage left, we run the numbers on both options and show you both.
- The system leaks refrigerant. Topping off isn't a repair; the leak is still there. A leaking coil is a big job, and on an older heat pump it's often the point where replacement makes more sense.
- The heat strips do the heating. Electric heat strips are the backup heaters in your air handler, meant for the coldest nights, not every night. If your thermostat shows auxiliary heat all winter, the heat pump isn't pulling its weight.
- You're on your second major repair in a few years. At some point the repair money is better spent on equipment with a fresh warranty.
- The original installation was wrong. A heat pump that short cycles, runs loud and never wrings the humidity out of the house may have been oversized from day one. No repair fixes that, even on newer equipment.
Not sure which of these you're looking at? Our diagnostics and inspection visit is built for exactly that question.
What gets replaced, and what can stay?
A heat pump is a matched set, and the replacement estimate is where we sort out what goes and what stays.
- Outdoor unit. Always replaced. This is the compressor, outdoor coil and fan.
- Indoor air handler and heat strips. Usually replaced with the outdoor unit so the two are matched. A mismatched pair can't deliver the capacity or the manufacturer coverage the new outdoor unit was designed for.
- Refrigerant line set. The copper lines between the units are evaluated, not assumed. All new Daikin systems we install use R-32 refrigerant, so line size, condition and compatibility decide whether the existing set is reused or replaced.
- Electrical. The disconnect, breaker and wiring are checked against what the new equipment needs.
- Thermostat and controls. A two-stage or variable-speed system usually needs a matched thermostat to run the way it's meant to.
- Pad, drain and condensate handling. Set right, or replaced if they aren't.
- Ductwork. Often stays. If leaky or undersized ducts are part of why the old system struggled, we'll say so during the estimate. Ductwork is never quoted without an inspection.
Removal and disposal of the old system are included in every replacement quote.
How does Southeast handle a heat pump replacement?
Before install day
It starts with a free in-home estimate. A comfort consultant looks at the current system, the ducts, the electrical panel and the rooms that give you trouble. Then we perform a Manual J load calculation, the industry method for sizing a system to the home, rather than copying the size of the old unit. You get a written proposal that names the actual proposed models, their matched-system efficiency, the tier, the labor warranty and the price, with financing options if you want them. When the job needs a permit, Southeast pulls it, and the permit cost is included in the quoted price.
Install day
Our installers remove the old equipment, set the new outdoor unit and air handler, connect the refrigerant lines, electrical and drain, then pressure-test the system and charge it to the manufacturer's specification. Before we leave, we run it in both modes, check the defrost cycle and heat strips, verify airflow and walk you through the thermostat.
After we leave
We register the manufacturer warranty for you. If a problem is caused by our workmanship, Southeast will return and correct it at no charge. A new system is also a good time to join the Southeast Family Plan, which puts two maintenance visits a year on the calendar.

What does heat pump replacement cost, and which tier should I choose?
Every home is different, so we don't publish cash prices. The total depends on the size from the Manual J, the tier, matched efficiency, whether the line set and thermostat are reused, electrical needs, where the equipment sits and the warranty you choose. The estimate is free, it happens in your home, and there's no obligation.
What we can say now:
- Removal, disposal, standard startup and any required permit are included in the quoted price.
- Current offers include up to $1,000 off a new system. Some restrictions may apply; see promotions.
- Financing through Service Finance includes 18 months at 0% interest, 12 months with no payments and no interest, and 180-month terms at 9.99%. A complete system can run from $99 a month, with credit approval; see financing terms.
Which tier and warranty am I buying?
Daikin is our primary brand, and the tier you pick sets your Southeast labor warranty. We'll recommend the one that fits your home, ducts and budget, not the most expensive line on the sheet.
- Single-stage: on/off operation, one-year Southeast labor warranty. Qualifying single-stage equipment carries 12-year parts coverage and a six-year unit replacement warranty, subject to Daikin's terms and registration.
- Two-stage: a low and a high setting, three-year Southeast labor warranty.
- Daikin Fit variable-speed: an inverter system that adjusts its output to what the house needs, five-year Southeast labor warranty. Qualifying Fit equipment carries 12-year parts and up to 12-year unit replacement coverage, subject to terms. See the Daikin Fit page.
The full tier comparison, and what a first-time heat pump installation involves, lives on that page. If you want to understand the refrigerant before the proposal, our R-32 article explains what it is and what to ask any installer.
